When I joined PT Nana Trend Lestari in April 2025, the store had potential, but the growth was slow. The brand sold adorable kidswear with strong market demand — yet the numbers didn’t reflect that. Sales were stuck at Rp 16,679,637 per month, and there was no clear engine driving predictable growth.
So I set one clear objective:
Scale online sales through integrated paid campaigns, funnel optimization, and data-driven decision-making.
The result? By September 2025, monthly Shopee revenue reached Rp 130,807,362 — a +684% increase in just five months.
This is the story of how it happened.
Before touching ads or budgets, I audited the entire sales ecosystem:
Campaigns were scattered, audiences overlapped, and there was no structured prospecting → retargeting funnel.
Budget was spent, but not strategically.
Product visuals weren’t aligned with the target audience.
Listings were inconsistent and not optimized for conversion.
This was the biggest gap:
There was no fast, actionable reporting system, which meant slow reactions and missed opportunities.
Once the problems were clear, the growth plan became simple.
I created a structured funnel across Meta Ads & Shopee Ads:
TOFU (awareness & view generation)
MOFU (engaged audience, view-to-detail traffic, search ads)
BOFU (retargeting, cart recovery, voucher triggers)
This ensured the right message reached the right audience at the right time.
Instead of Looker Studio or BI dashboards, I built a lightweight but powerful reporting system using Google Sheets that included:
Everything updated daily — visitors, ATC, conversion rate, revenue, and ad spend.
This allowed pattern recognition across weeks and months.
I created a conversion quadrant to categorize every SKU into:
Hero Products → high traffic, high conversion
Supporter Products → high traffic, low conversion
Niche Winners → low traffic, high conversion
Low Performers → low traffic, low conversion
This method helped identify which SKUs could be scaled aggressively, which needed visual improvement, and which needed promotion restructuring.
This system let me:
Kill underperforming campaigns faster
Increase budget on winners confidently
Push promotional mechanics at the right time
Match stock availability with ad scaling
Fast decision-making = fast growth.
I synced visuals, ad messaging, listing content, pricing, and voucher timing across teams so shoppers had a smooth journey from ad → product page → checkout.
This cross-team alignment eliminated friction that previously hurt conversion.
